AI Infrastructure Proposal — Mersenary × Niyamo Capital

An executive brain, and an AI-native marketing engine for Byron.

One AI infrastructure partner building two systems in parallel: an executive brain that runs the Byron turnaround, the Niyamo fund and portfolio, and a marketing engine that produces Byron's brand, photography and social content at volume — designed to scale as you grow.

01

The Core Proposition

One partner. One infrastructure. The output of a full team.

Marketing, productised

An engine, not a headcount

Brand identity, food and social photography, and a repeatable content pipeline — produced by AI at the volume and pace of a full marketing function, without standing one up. You own the output and the system that makes it.

AI capability, consolidated

Your AI function, handled

The brain, the tooling and the workflows that run Byron and Niyamo — built, maintained and improved end-to-end. One accountable partner instead of fragmented effort across people and tools.

Both systems share the same foundation, so they compound instead of competing for budget — and a hands-on advisory layer sits across both. The result is the output of a full marketing and AI team, plus a strategic partner — from a single, scalable infrastructure.

02

The Engagement

Two systems and an advisory layer

Both are first priority and built in parallel from day one. The brain organises what you know; the marketing engine turns it into what you ship — with a hands-on advisory layer wrapped around both.

The Executive Brain

A living knowledge system that holds everything you and your operation know — and answers from it. Built in three layers, with an AI engine on top. Not a static vault you have to maintain by hand.

  • Fund layer — the capital view. LP and investor relationships, commitments and capital calls, fund-level performance and returns, mandate and thesis tracking, and the reporting that goes to your backers. The view a principal needs to run the vehicle, not just the deals.
  • Niyamo layer — the investment brain. Your deal pipeline, portfolio-company tracking, advisor relationships, a searchable due-diligence library, and an append-only decision log. Everything Niyamo touches lives in one place and stays connected.
  • Byron layer — the turnaround command centre. Site-by-site performance notes, supplier and menu data, the rebrand programme, and the Dubai expansion plan — the whole turnaround visible at a glance instead of scattered across inboxes, spreadsheets and people's heads.
  • Connected to your existing stack. Plugs into the tools you already run — email, calendar, cloud drives, your CRM or deal tracker, accounting and call-recording software — so data flows in from where it already lives. No rip-and-replace; the brain sits on top of what you have.
  • Automatic ingestion. Call transcripts, emails, PDFs and documents flow in and are turned into clean, structured, linked notes automatically. The brain stays current without you filing anything.
  • Ask-anything query layer. Put a question to the brain in plain English — "what's our cost position across the seven sites," "which LPs are due an update," "summarise everything on the Dubai plan" — and get an answer grounded in your own data, with sources.
  • Production workflows. One-click deal memos, board updates, LP and investor reports, and weekly turnaround reviews, generated from what's already in the brain. The system produces work, it doesn't just store it.

Byron Marketing Engine

Your own public strategy is the brief: rebrand Byron for new consumer tastes — smashed-burger relevance, digital convenience — while keeping the "proper hamburger, British origin" equity. This is the engine that produces it, on repeat.

  • AI visual & food photography. Studio-grade burger and lifestyle imagery generated on demand — new menu shots, seasonal campaigns, social-ready visuals — without booking a photographer or a shoot each time. A growing, owned image library you can draw from indefinitely.
  • Brand & identity refresh. A modernised visual direction — palette, type, tone, templates — that reads Gen Z but protects the heritage. A consistent look across every site, channel and market.
  • Always-on content system. A repeatable pipeline for posts and reels: hooks, captions, formats and a calendar, produced in batches. Byron stays present and current across channels week after week, not in fits and starts.
  • Loyalty & digital convenience. Content and assets built around the app, loyalty and ordering experiences younger diners expect — turning the digital push into something customers actually see and feel.
  • Dubai launch kit. A ready-to-go, localised asset pack — visuals, messaging, launch creative — for the market you've named as the priority, so entry is a switch-on, not a standing start.
Included — The Advisory Layer

Strategic consulting wrapped around both systems

The infrastructure is only as valuable as the decisions it informs. Built into the engagement — not billed separately — is direct, ongoing advisory on how to use AI across Niyamo and Byron to move the numbers that matter.

AI strategy & roadmap

Where AI creates leverage across the fund, the deals and the turnaround — prioritised, sequenced, and translated into what we build next.

Turnaround & growth input

A working partner on the Byron rebrand, the Dubai entry and operational efficiency — using the brain's data to pressure-test decisions.

Direct access

Regular working sessions and ongoing access — not a ticket queue. You get a thinking partner who knows the whole picture because the brain holds it.

03

Scope & Timeline

Both systems live in 2–4 weeks

Brain and marketing are equal priorities, built together rather than sequenced. Clear stages, clear deliverables at each one.

Phase 0Days 1–4 · Diagnostic

Map and plan

We map your data sources, tools, entities, current workflows and existing brand assets, and agree the build plan and content direction. Deliverables: a build plan, a source & asset inventory, and a confirmed brand direction for Byron.

Phase 1Weeks 1–4 · Parallel build

Stand up the brain and the engine, together

All three brain layers go live with tool connections, automatic ingestion and the query layer; in parallel, the marketing engine is built — visual identity, the AI photography and content pipeline, and the first batch of finished assets. Deliverables: a working brain you use daily, a refreshed Byron identity, and your first content + image library in hand.

Phase 2Week 4+ · Run & scale

Operate, expand and compound

Continuous content output, brain maintenance and new workflows on the retainer, the Dubai launch kit when you need it, and new sites, brands or portfolio companies folded into the same system as you grow. Deliverables: an ongoing content cadence and a system that expands with the business.

04

What This Gives You

Time back, output up, a system that scales

The point of the infrastructure is leverage: less manual effort, more produced, and a foundation that grows with the business instead of being rebuilt each time.

~15–20 hrs

Saved per week

Reporting, summarising, content production and information-chasing handled by the system — the hours a turnaround normally eats, returned to you and your team. Indicative.

Days → minutes

Faster output

Board updates, deal memos and turnaround reviews drop from a manual day's work to minutes. A social or photo batch that would mean a shoot and a team is produced on demand.

1 system

Built to scale

New Byron sites, the Dubai launch, Mother Clucker, or the next Niyamo acquisition slot into the same brain and the same engine — no rebuild, no new headcount.

Why this scales where a team doesn't

Hiring scales linearly — more output means more people, more cost, more to manage. This infrastructure scales differently: once the brain and the engine exist, adding a site, a market or a portfolio company is a configuration, not a recruitment round. The cost stays flat while the output and the surface area grow. That is the difference between buying effort and building leverage.

05

Commercial

One flat fee for the whole capability

First month — setup
£3,500

A one-time setup fee covering the entire first month: diagnostic, all three brain layers live with tool connections, ingestion + query, brand identity direction, the AI content pipeline built, and the first content batch delivered.

Applies to month one only
Every month after
£2,500/month

From month two onward, a flat £2,500/month: ongoing operation of both workstreams — continuous content output, brain maintenance and new workflows, the Dubai launch kit, and iteration as you grow.

Recurring retainer
How it works: £3,500 covers your first month and the full build of both systems. Every month after that is a flat £2,500 to run, maintain and scale them — with the strategic advisory layer included throughout, not billed on top. The output of a full marketing and AI function plus a strategic partner, for a fraction of what that capability costs in-house, and it compounds rather than scaling with headcount. Local-first brain, so your data stays yours; nothing locks you in.
